Session 3: The Consultation Is More Important Than the Haircut

Why every great transformation begins with a conversation.
A few months ago, one of my newer stylists finished a haircut and blowout that left both her and the guest upset. The guest wasn't happy with the final result, and the stylist was frustrated because she truly believed she had given the guest what she asked for. By the end of the appointment, both of them were in tears, and both walked away questioning their confidence.
As the salon leader, I stepped in to help resolve the situation. Before making any changes, I simply sat down with the guest and talked. For about fifteen minutes, we discussed what she originally wanted, what she liked about her current haircut, what she didn't like, how she typically styled her hair, and what she hoped to achieve that day.
The more we talked, the more relaxed she became. She felt heard, understood, and confident moving forward with a plan.
Afterward, I sat down with the stylist to debrief. We realized the problem wasn't a lack of technical skill. The haircut and style were technically correct, but they weren't what the guest wanted.
The issue was that the stylist had been trying to interpret what the guest wanted instead of asking enough questions to fully understand her. She wasn't intentionally ignoring the guest's wishes, she was simply guessing.
That experience reinforced something I believe every stylist should remember:
The consultation is often more important than the haircut itself.

So, what exactly is a hair consultation, and how do you know if your stylist is asking the right questions?
I believe many people think a consultation is simply asking, "What are we doing today?"
In reality, it is much, much more than that.
A consultation is a strategic conversation designed to create a personalized plan before any service begins. It's an opportunity for the stylist to understand not only what the guest wants, but also what their hair can realistically achieve while maintaining its health and integrity.
The consultation lays the foundation for every service that follows.
Why I Teach Consultations First
As a salon leader, one of the very first things I teach every new stylist during their first week isn't a haircut or a color technique—it's how to conduct a thorough consultation.
Yes, technical skills are incredibly important, but they only take you so far. Even the most talented stylist can't deliver the right result if they don't fully understand the guest's goals.
A great consultation creates confidence for both the guest and the stylist. It establishes trust, sets realistic expectations, and gives everyone a clear roadmap before the service even begins.
Why Consultations Matter
A thorough consultation helps build trust because guests feel heard instead of rushed.
It prevents misunderstandings by making sure everyone shares the same expectations before any hair is cut or color is mixed.
It protects the health of the hair by uncovering important information about previous color services, chemical treatments, medications, heat styling, or at-home products that could affect the outcome.
Most importantly, it allows the stylist to create recommendations that fit the guest's lifestyle—not just their Pinterest board.
How Guests Can Help Make the Consultation Successful

Consultations work best when both the stylist and the guest actively participate.
A guest can help by:
Bringing inspiration photos of styles you love.
Sharing what you dislike just as much as what you like.
Being honest about previous color services, relaxers, perms, keratin treatments, or box color.
Explaining how much time you're willing to spend styling your hair each day.
Talking about your maintenance expectations and budget.
The more information you provide, the easier it is for your stylist to create a plan that truly works for you.
Green Flags During Your Hair Consultation
Not sure if you're getting a thorough consultation? Here are a few signs you're in good hands:
✔️ Your stylist asks open-ended questions instead of only asking, "What are we doing today?"
✔️ They perform a hair and scalp analysis to assess your hair's density, texture, condition, and any areas of concern.
✔️ They ask what you love—and don't love—about your current hair.
✔️ They discuss your daily styling routine and maintenance expectations.
✔️ They ask about previous color services and chemical treatments.
✔️ They explain what is realistically achievable during today's appointment.
✔️ They recommend services based on the health and integrity of your hair, not just an inspiration photo.
✔️ They repeat the plan back to you before beginning the service so everyone is on the same page.
✔️ They provide a price quote and estimated service time before getting started, so you know what to expect.
Therapist's Note
One of the biggest misconceptions about our industry is that great hair begins with great technique.
In my experience, great hair begins with great communication.
Every appointment starts with a conversation before it starts with scissors, color, or styling tools. The best transformations happen when both the guest and the stylist understand one another, build trust, and create a plan together.
Because at the end of the day, your hair tells a story—and every great story deserves someone willing to listen first.
